PortAventura World is a renowned entertainment resort located on the coast of Tarragona, Spain, offering a unique experience through its theme parks and resorts. It consists of two theme parks, PortAventura Park and Ferrari Land, as well as several themed hotels and a water park, Caribe Aquatic Park.
With its wide range of thrilling attractions, live shows, and meticulous attention to thematic detail, PortAventura World has become a leading destination for families and fun enthusiasts across Europe, attracting visitors from all over the world.

Project Scope

PortAventura employs approximately 2,500 people and dedicates around 4 million hours to covering positions related to activities across its parks, hotels, and convention center. For this reason, workforce planning and monitoring are essential to the company’s smooth operation.

PortAventura was looking for a highly flexible technological solution to adapt to its complex planning model. The main requirements were:

  • Flexibility to adapt to PortAventura’s specific operational model.
  • Business user orientation: autonomy for business users to continue developing the solution was highly valued.
  • Agility: the process needed to be simpler and more scalable.
  • Simulation capabilities: providing advanced simulation functions.
  • Level of detail: the planning process had to support detail down to 15-minute intervals, job function, position, and department.

Project Description

A project has been developed to automate and orchestrate workforce planning, connecting four key departments: Commercial, Finance, Human Resources, and Operations.

Breaking down information silos between these departments is essential for effective planning, as each perspective contributes an important part of the overall process.

At PortAventura, HR planning has a strong variable component that depends on the activity of the Parks (Attendance) and Hotels (Rooms/Overnight Stays), as well as Schedules and Seasons, all defined by the Commercial Department. Staffing needs are determined by Operations and HR across different areas, while cost information is managed by the Controlling Department.

One of the main functionalities introduced by the new process, previously impossible, is the ability to create “What If” scenarios to simulate the potential impact of changes in Schedules, Seasons, Average Costs, and more, in a fast and reliable way. The analysis can go down to the detail of Account – Cost Center – Department – Employee Function – 15-minute interval – Day.

In this process, choosing the right technology was crucial, but so was selecting a technology partner with experience, expertise, and commitment. Holistic met all the key criteria for this decision: financial expertise, deep technological knowledge, professionalism, trust, and commitment.

During implementation, PortAventura and Holistic worked as one single team, and mutual understanding was fundamental.
On one hand, Holistic’s experience in similar projects was key for change management, definition support, and guidance during critical decision-making. On the other hand, the motivation and dedication of PortAventura’s key users were essential to successfully complete this transformation.

Results

When PortAventura decided to take on the challenge of digitalizing its HR planning process, the goal was to make the process faster and more efficient — which until then had been managed through Excel and Access.

In this context, the system to be implemented had to meet several requirements such as flexibility, adaptability, agility, and scalability, due to PortAventura’s constantly changing environment.

Having this HR planning solution built on Board and implemented by Holistic has delivered measurable improvements in several areas:

  • A centralized environment for HR planning, enabling approximately 50 managers to collaborate seamlessly: entering data, updating information, and running simulations to define and validate their part of the plan.
  • Substantial improvements in planning efficiency, with development time reduced by over 50%. The new solution provides enhanced simulation capabilities, richer insights, and built-in validation controls that streamline the process, empower users, and minimize the risk of error.
  • Ability to create “What If” scenarios and planning versions that support strategic decision-making.
